Growing Category Managers From Within

A structured development path that halved external hiring.

The challenge

A retail and consumer goods business struggled to fill category manager roles. External candidates were costly to recruit and slow to learn the business, while capable buyers and analysts inside the organisation saw no clear route into category leadership and sometimes left to find one.

The approach

Procurement leadership defined the capabilities a category manager needed, from market analysis and negotiation to stakeholder management and commercial judgement, and assessed internal candidates against them. A structured development path combined formal learning, professional certification and rotations through different categories.

Each participant was paired with an experienced category manager as a mentor and given a live category project with real accountability. Progress was reviewed against the capability framework rather than time served, so people could move on when they were ready.

What changed

The development path halved external hiring for category roles. Internal appointees brought existing knowledge of products, customers and stakeholders, and the visible career route helped the function retain people it had previously lost.

Lessons for practitioners

Internal talent pipelines need a clear capability standard, real responsibility and dedicated mentoring. Without all three, development programmes produce certificates rather than category managers ready to lead.
